The average service desk measures over 25 metrics or KPIs. While measuring service desk performance, opt for quality over quantity. Some metrics reflect only part of the service desk's performance while missing other significant elements. The ideal option is to combine relevant metrics that provide actionable information. For example, average MTTR vs. incident volume. While average time to resolve incidents is a critical metric, when measured alongside incident volume it gains importance, as users can instantly see how incident volume impacts MTTR.

For your CSFs to be effective and add value to the organization, group them by function. In times of need, how fast you get visibility into an issue can make or break the deal. Picture this: It's a typical Wednesday afternoon at your service desk. Then you get a few incident tickets saying the sales software is down. Within 30 minutes, you are flooded with tickets reporting the same problem, indicating a pattern. Then you have to discuss with subject matter experts to declare this a major incident. By then another 30 minutes have passed. Then it takes 10 more minutes to convene an incident resolution team and start working. That's a total of 70 minutes that a major incident has been active. For critical business services, this is an eternity!
With artificial intelligence and machine learning, you can identify major incidents and start working on them in just half the time.
First, create meaningful alerts to provide actionable information. For the above example, set up alerts to notify the service desk when the number of incident tickets reaches a threshold, and have the recurring issue automatically declared as a major incident. Service desks are often obsessed with a few metrics at the cost of others. For instance, SLA compliance, cost per ticket, average resolution time, first call resolution (FCR), or tickets closed are prioritized over customer satisfaction (CSAT) scores or net promoter scores. If the average cost per ticket is high but so is the CSAT score, there's no need for additional training or service agents. Help desks should look at other areas to contain service costs, such as support team size, agent utilization, and agent turnover. Alternately, if the average cost per ticket is high and customer satisfaction ratings are low, then the help desk should improve staff skills or add more people to reduce service costs.

When you compare these numbers against industry standards—69 percent of service tickets resolved in the first call; a cost per ticket for service tickets that ranges from $2.93 to $49.69; and an average ticket cost of $15.56—you see that the healthcare organization still has room for improvement.

Benchmarking shouldn't be limited to metrics that govern IT service processes; it should be expanded across all departments and functions of IT, such as application or network management, asset management, change management, and project management.

For shared reports to be useful, they need to be tailored according to audience interests. For example, a report on financial affairs of the company wouldn't be of much interest to the DevOps team. Tailoring reports for internal stakeholders enables users to focus on the goals and action items in their areas of interest.
Metrics that interest CXOs may not be relevant to mid-level managers, team leads, project heads, or frontline technicians. CXOs will be interested in metrics that cover operational costs, customer satisfaction, and service availability; help desk managers will be interested in metrics such as distribution of tasks, agent utilization and performance, MTTR, and SLA compliance; frontline technicians will be more interested in day-to-day operational metrics such as open or closed incidents, ticket escalations, and ticket backlogs.
If creating multiple reports seems daunting, explore your analytics application and see if you can apply rule-based filter criteria, default filters, and user filters to tailor reports according to audience preferences.
